Bedrock Robotics Just Took the Operator Out of the Cab. We Filmed It in Texas
On August 17, Bedrock Robotics said its excavators are now working with nobody in the cab on three live customer sites: a Nevada water treatment facility with Sundt Construction, a multi-million cubic yard earthwork job with Champion Site Prep in Texas, and a 1.2 million cubic yard civil sitework project with Zachry Construction. That is one year from leaving stealth to operator-out production work. We took our cameras to Texas to see it for ourselves, and the trailer for that documentary is below.
Autonomy in construction has spent a decade sitting one step away from the thing that actually matters. Plenty of demos. Plenty of pilots with a licensed operator parked in the seat, hands hovering, ready to grab the joysticks. Useful, but not the milestone anyone was waiting for.
That step just got taken. Bedrock Robotics, the San Francisco company founded by ex-Waymo engineers, announced that machines running its system are performing excavation on live commercial jobs with the cab empty. Not a closed test track. Not a fenced demonstration plot. Real projects, with real schedules, alongside crews doing everything else.
We had a hunch this was coming, which is why we flew out to Texas earlier this summer with a film crew. What we found was less sci-fi and more mundane than expected, in the best possible way. Here is the trailer. The full documentary lands soon.
What Bedrock actually announced
Three live jobs, nobody in the seat
The company named three deployments. A water treatment facility in Nevada with Sundt Construction. A multi-million cubic yard earthwork site with Champion Site Prep in Texas. And a civil sitework project with Zachry Construction Corporation moving 1.2 million cubic yards. All three are described as critical US infrastructure, and all three are running with Bedrock-equipped excavators operating on their own.
The gap between this and last November matters more than the press release lets on. Back then, Bedrock was running what it called the industry’s largest supervised autonomy deployment, moving 65,000 cubic yards with Sundt in Phoenix while a human watched over the machine. Supervised autonomy is a fine engineering achievement and a lousy business case, because you still pay for the operator. Take the person out and the economics change shape entirely.
Boris Sofman, Bedrock’s CEO and co-founder, framed the milestone as machine learning moving out of software and into physical output. He also flagged where this goes next: coordinated fleets that self-orchestrate whole scopes of work rather than single machines doing single tasks.

Why they started with excavators
The machine that gates every other trade
Picking excavators first looks like a strange choice until you look at the sequencing. Excavators are the most complex and most heavily used machine on a site, often around a quarter of a contractor’s fleet. They also take five years or more to master, which makes them brutally hard to staff predictably when your best hands are retiring and the pipeline behind them is thin.
Then there is what earthwork blocks. Until the dirt is moved, nothing else starts. No concrete, no steel, no mechanical, no electrical. Every week earthwork slips is a week the entire downstream program slips with it. Making that first phase more predictable is worth more than making a later phase slightly faster, which is a point most autonomy pitches miss completely.
- No new iron. The Bedrock Operator bolts a sensor and compute suite onto machines a contractor already owns, in a same-day install with no permanent modification.
- No workflow rewrite. A site manager sets the initial plan, then the machine perceives, plans its motion, and executes the task.
- Trained in the field. The model was built on tens of thousands of hours of real site data rather than simulation alone.
The safety architecture is the actual product
No barriers, and it stops on its own
Getting to operator-out required a safety story robust enough for busy commercial sites, and this is where Bedrock’s claim gets interesting. Its machines are designed to work in normal site conditions, next to other equipment, with no operational barriers required. If a person or an unauthorized object gets too close, the excavator stops until the area clears.
Anyone who has run a site knows why that specification matters. Cordoning off a robot working zone is manageable on a greenfield pad and close to impossible once trades stack up. A machine that needs its own exclusion zone is a machine that gets parked the moment the schedule compresses.
The safety case also carries weight for a reason nobody enjoys discussing. Construction workers make up about 7.5% of the US workforce and roughly 20% of workplace deaths, a ratio Bedrock cites in support of its argument. Whether autonomy improves that number in practice is still an open question, and one we pushed on in Texas.
What this means if you run projects
Reading the announcement without the hype
Bedrock has fifteen contractor partners operating across 23 states, and those partners have been feeding real sites and real workflows into development rather than reviewing a finished product. That co-development model is the same pattern we keep seeing in the robotics companies that survive contact with construction, which we dug into after speaking with Dusty and Bedrock about the pilot-to-production gap.
What is still missing is independent productivity data. Bedrock has not published cycle times, cost per cubic yard, or uptime figures against a human-operated baseline, so nobody outside the partner set can yet judge whether an autonomous excavator beats a good operator on a normal week. That is the number every estimator in our audience wants, and it is the one nobody has.
Worth noting too that Bedrock is not alone. Gravis Robotics is running retrofit autonomy on live European sites, and Travis Kalanick’s Atoms bought Pronto to push autonomous haulage in mining, a story we covered in our look at who is buying autonomous heavy machinery. Excavators are the beachhead. Dump trucks, dozers and loaders are next on Bedrock’s roadmap.

Until now the deployments were supervised, meaning a human operator oversaw the machine while it worked. In November 2025 Bedrock and Sundt moved more than 65,000 cubic yards that way on a 130-acre site in Phoenix. The August announcement removes the operator from the cab entirely on the three named projects. (Source)
